Millions of Tesla vehicles were sold touting 'standard full-self-driving hardware' — yet today, that hardware has been widely confirmed incapable of delivering the promised Level 5 autonomous driving functionality. As Tesla repeatedly delays, redefines, or even downplays this commitment, a Polish owner decided to test it himself: Just how difficult is upgrading from HW3 to HW4?
From HW1 to AI6: Ever-Evolving — but Unfulfilled — 'Full Self-Driving'
In late 2016, Tesla declared on its official blog that 'all currently produced vehicles are equipped with full self-driving hardware.' Though that post has since been deleted, it served as a core purchasing rationale for many early adopters. Since then, hardware generations have rapidly evolved — HW1, HW2, and HW3 rolled out in succession; today, HW4 (also branded by Tesla as AI4), along with rumored AI5 and AI6, are already on the horizon. While HW3 upgrades were once promised free of charge, some owners were still charged $1,000 for hardware replacement. And for HW3-to-HW4 upgrades, Tesla explicitly states the process is 'not a simple swap' — requiring synchronized camera module updates and significantly greater engineering complexity.
One Person, One Car, One Garage: DIY Upgrade Needs Only 'Epoxy & Zip Ties'
In August 2026, Polish Tesla owner Michał Gapiński publicly documented his HW4 retrofit of a 2022 Model 3. A tech enthusiast and founder of Tesla Android, he stated the upgrade was 'far less daunting than imagined,' requiring only light ECU tuning — and physical installation secured with epoxy glue and zip ties (known locally as 'trzytki'). He shared screenshots of the service mode interface and in-progress photos, adding: 'Tesla could have delivered this upgrade years ago.'
Dual Pressure: Legal Liability and Commercial Logic
Currently, courts across multiple jurisdictions have ruled in several class-action lawsuits that Tesla engaged in false advertising — and determined that Tesla bears a hardware-compatibility obligation toward FSD software purchasers. Meanwhile, Tesla has discontinued one-time FSD purchases entirely, shifting fully to monthly subscription plans and eliminating cross-vehicle software license transfers — despite the fact that none of its marketed features yet meet Level 5 standards. On one side looms billions of dollars in potential liability; on the other, an implicit 'wait-for-natural-obsolescence' strategy: As HW3 vehicles age, get scrapped, or are replaced, the pool of cars needing upgrades will steadily shrink.
Yet Gapiński's hands-on demonstration reveals a stark reality: If an individual user can complete an HW4 upgrade without official support, then Tesla — with its full supply chain and engineering resources — should be fully capable of scaling this upgrade to fulfill its original promise — not as a paid option, but as a legal obligation to existing FSD buyers.
